1980 60 hp NEW PROBLEM NEED HELP

Thanks guys for all the help with the sinc and link,timing and the carbs.That helped alot.I took care of those problems.The new problem I have is what I hope is only a bad head gasket.Today I check the cylinder perssure.Lower cylinder is 150,top 145 cold before starting.I started the motor ,it ran good for a minute maybe.Than it started "puffing"into the top carb.I ran it till it got hot and checked the temperature with laser gauge.Bottom of the motor was about 115 deg but the top was about 210.When I revded it up it cooled to about 175.So I checked the termostat.The motor does not have one.Than I drlled a hole on top to put a "pee hole".With the hole in the motor I started it up.At idle there was no water to top of the motor,thats why it was getting so hot ..Every time it would "puff " into the carb it would also spray some water out of the hole. At high rpms the water was coming out steady but the same thing was happenig.Every time it would "puff" into carb it would puff water out of the hole. My question is:Is it a burned head gasket or the block is cracked ?Thanks guys for all your help Kris.

I belive I found the problem.The head gasket was all burned up.Britle and cracked in many places.When I pulled the head off,it fell apart.Yet the metal rings did not show any obvious signs of leaks.There was a little of milky mix of oil and water in LOWER cylinderAll the water passages are covered in this also.How do I clean this out?Just hose it down with water?What if water gets into cylinders?Any ideas on this very welcome. How do I get the cooked up head gasket off the block and head without doing any damage?Also there is what I consider to be a big carbon bouild up on pistons and the upper cylinders head.The lower part of the head is clean.Could the water have done this?I have read somwere about spraying water into carbs to shock the hot carbon.Do not have any idea how to do it.Maybe there is a better way since the head is off?How do I reinstol the new gasket?Is there a specific amount of tourq that needs to be applied?Any specific order to tighten the sqrews?I guess you do not put any silant there.ANY HELP VERY APPRIATIATED THAKS Kris

most gaskets are self sealing, yes there is a torque sequence, and torque spec. also retorque after 10 hours. putty knife works pretty well on getting goo off.

Thanks,any idea on how much tourq?I got all the parts and will put them on saturday.I turned the top wheel with my hand when the head is of to see the fuel/air mix being blown in to cylinders.The top cylinder is blowing a lot more gas in and once in a while it sends a river in.Someone told me that you need to get the first cylinder fired up for the second to kick in.I dont think it is true because the fuel intake is mechanical(I think)and should work evenly on both cylinders all the time.So I guess I messed up the carb.Will look into it now.Any ideas .Thanks Kris.
