out drive broke at lake today need help

1985 wellcraft 260 hp alha one. I was crusing acrros the lake today to head down to the spot were we ski we were only doing about 20 mph and the boat made a weird noise didn't sond like clunk or anything sound like a rope or something get sucked in by the prop. I shut the but off and lifted the out drive went back and checked nothing. so I turned the key back on and the temp gauge was at 180 I let the boat cool and tried to start it. Started right up but would not move forward or reverse. I also had no water comin out the exhaust so I shut it right back off. Found a boater to tow me in got towed in and brought it home and started to tear into the lower unit. Drained the outdrive and noticed it had allot of metal in it. I pulled it off and tor it all apart pulled the spanner nut that holds the u joint shaft in. Pulled it out and the top cover and the gear that is straight down under the top cover and the one that is on the end of the u-joint shaft are missing teeth. Alll the peices were laying in their. I am wondering what all tools are needed tp replace them two gears and the bearings. But also trying to figure out what could of caused this to happen. I don't want it to happen again.

The tools and parts to fix it cost more than a new SEI outdrive with a warranty.
Can the rear plug be accessed without (please God) pulling the engine? Any tips?

Yep - time to simply buy a new drive. What caused it to happen? Hard to say - low gear lube perhaps. Be sure to keep an eye on the level in the new drive.

Can the rear plug be accessed without (please God) pulling the engine? Any tips?


Don - I gotta say - I have no idea what you are saying there. :confused:

But it sounds fun to hear you say it! :)

Nothing you said indicates specifically what the problem is.

I would at least find out if it's the coupler or not.

You must have missed this part of his original post.:p

gear teeth are missing, coupler has nothing to do with that. here is what i want to know did you check the l.u. oil before going out?

I am missing teeth on the gear just like the picture. I also did not check the oil before going out. I just installed all the fluid 4 trips ago when I got everything done on the boat this year. I also no it does not and and never has leaked I would have a spot of oil under it because it has been parked in my garage all year.

Okay that is what I was afraid of do I buy just a upper or a complete setup. Since boating is about over for me for the season do to temps. How can I winterize the boat with out a out drive and have all winter to save for it.

Remove the drive, insert water hose into water inlet,

same thing happened to me a few years back I had mine repaired cost me about $500 parts and labor on an Alpha 1

With out the outdrive just sticking a hose in the inlet I don't understand how that will pull antifreeze into the motor. Also can you start the boat with no out drive bolted up. I just want to get it winterized today then so I can pull it out of my garage and pull in another project till I can come up with the money to fix it.

Just drain the block, hoses, coolers etc. Air don't freeze, and you don't need antifreeze.
Head up to the Adults only sticky and download a manual for your engine, it explains how to drain properly.

downloading it and will read it and get it all drained out then and call it done till I come up with some money this winter to fix it.
