Merc inline 6 115 with fuel/timing problem?

Last fall I bought a boat with a 1984 merc inline 6. It ran well on muffs but found out last month that one of the switch boxes was bad (wot at 3900 rpm and 27mph). I replaced both switches boxes myself for $210 (was quoted $810 by a mechanic to replace one). Now all cylinders firing but idled at 1200 rpm. I suspect the previous owner increased idle to compensate for bad switch box. I backed down idle speed at the linkage to 800 rpm. I went out yesterday and got 5500 rpm and 40 mph. However, it seems to surge slightly when running mid to high speed, doesn't want to idle after for it's been running and hesitates when I accelerate quickly. I checked the diaphram in the fuel pump and it looked good except it may be a little stretched. I've never seen one before so not sure what it should look like. I replaced all the fuel line from tank to carbs. Do you thnk other adjustments were made to compensate for the switch box (timing, mixture, etc)? How hard is it to time and adjust carbs on this beast? I have a manual but don't want to pay someone to fix my attempted repair. Your help is always appreciated!

Look in your manual for the procedure called link & sync. Do it exactly as described.

Bill: Although I apprciate your quick response, I'm looking for feedback or insight from others who may have had a similar problem and can share their experience with me. Call me crazy, but I think that's why people post to this web site. Hopefully, there's someone who can answer my questions. Thanks

Your carbs need to be adjusted and Bill was spot on with the solution.

Has the engine been decarb'ed since you purchased it? I would de-carb it with some Mercury Tuner then do the carb adjustment.

and yes I have been there and done that ;)
