16ft Lowe Jumbo Transom Replacement Help Needed

I picked up this boat last summer knowing that I’d have some work to do on the transom.

Has anyone replaced the wood in the transom on this boat? I’m struggling with the best of my not great options. The rub rail is welded to the corner sections which is welded to the transom cap which is a single piece. It’s very structurally sound from an aluminum build stand point but the wood is totally rotten to the point of the outboard clamps can’t grab anything to hold it steady.

Any suggestions? Do I cut through the welds and weaken the structure once I put I back together? Drill out all the rivets holding the rub rail to be able lift the corners? Attack from the inside and piece the wood section together by removing the splash well (drilling out rivets ti remove it)?

Love to hear from anyone who has tackled this on this boat or something similar?
