1966 Johnson Seahorse Electric 60 Lower Unit

Looking for some advice. After opening my lower unit I discovered not only did I have virtually no lubricant, but water as well. I'm assuming most of what was there managed to drain out. I eventually discovered that one of the bolts that holds the two pieces of the lower unit together had broken. Most of the parts that need replaced have been identified, but as far as o-rings, what is the best way to determine if they need replaced? the unit was serviced about3 years ago so I know much oif that was replaced. I'm just trying to minimize my expense on this repair. As is I need to replace the propeller shaft bearing, pinoin bearing and pinion needle bearing. Many of the o rings came off ok with no noticeable cracking or hardness.

Thoughts?

If I was going through all the trouble to reseal that lower unit, I would replace all the o-rings, seals and gaskets that were in there.
No time to get cheap at this stage of the game, the o-rings, seals and any gaskets cannot cost much.
