1972 Johnson 25 (2 part question)

Ok so I have 2 questions here. But are related so bear with me.
1. My model number is 25R72R this motor has had things added like electric start, but I want to know exactly how it came from the factory. Was it a short shaft or a long shaft motor from the factory? I can't seem to find anything, including my manual that show exactly what the two R's mean other than one I have deduced to mean Rope start.
2. It is for sure a long shaft right now. It has the 5 inch extension on the motor. On my boat,a 2014 G3 aluminum boat, someone modded the transom and cut it down to make it a 15 inch transom. If I want to take this from a long shaft motor into a short shaft motor, what parts will I need? I am guessing new lower unit bolts, short driveshaft and short water tube. Is that all? Will I also have to change the shift linkage?

It was a rope start , short shaft from the factory.--------You will need a shorter driveshaft.---You can cut the water tube.----You will need the short shiftb connecter too.---------Then again it depends on just how it was changed to long.-----------Pictures will help.

1. First R means Rope Start. Second R identifies any mid-year engineering changes that were made---IF there were any changes. Otherwise, it means nothing. Your motor came from the factory as a short shaft. A long shaft would be 25RL72R. So, it has been converted

2. To make it a short shaft, you need a short drive shaft, and a short rear bolt that holds the gearcase on. You can cut 5" off the water tube. Shift rod depends on how they converted it. If they installed a long one, you will need to change it. But if they used a 5" shift rod connector, just swap that with a short one.

Sounds good. That's what I had determined as well. Looks like a used driveshaft will run about $100. Thanks for the help everyone! I will likely pull the gearcase off in a day or two and determine exactly what I need. Thank you again.
