Ideas on best and or easiest way to redo this mounting box.

start over from scratch

BTW, if the motor mount is that bad, pretty sure your stringers and transom are just as bad. time for test drills

Yeah Scott the transom is really solid but the floor of the ski locker is soft about halfway up away from the drain hole. I am gonna wait till the fall weather gets here before i lift the carpet out of the locker and see what the damage is from there.
I did a complete rebuild of the motor mount are with 2 x 12 oak. Cut em and glued em together then made a jig out of a coat hanger to get my hull angle then used a chainsaw to cut my block to fit. Worked like a champ. Glassed the underside of the block before glassing it in to the boat. Have not found any soft spots in the main floor yet.

Still recommend test drilling and taking core samples

Transom tested good. Yes white oak and coating with glass tonight.

I have redone 2 well crafts this exact boat ... trust me the rest of it will be shot as well, the stringers on mine , both were only glassed half way no top glassing so once floor went the rest was history.
