How do you change an impeller on a 25 horse yamaha. I started it up today to winterize it and its not expelling any water. Took the screen off the intake and a bunch of black plastic particles came out. I am hoping its just the impeller. thanks for any help

black rubber pieces means it was your impellor.
where the steering tube meets the gearbox at the front you will see a tube nut with a locknut keeping it in place. shift while looking in this area to expose more of it. 2 10mm wrenches will see you there. then its the 4 bolts holding the gearbox on @ 12mm.

If you have the plastic thermostat housing, check that it havn't melted and deformed itself. It can do that if the engine gets really hot and then it won't open when it should. Learned that the hard way :( .

I regretfully do not know. Mine was a 6 hp and I left it to the pro's to fix as I couln't find it out myself. After I had changed the impeller I still had no cooling and took it to the service place, they told me what had happened and fixed it for me. I no longer have that engine so I can't check it.

Re: 25 HP Yamaha

BenC, I installed a new impeller today and now the water is running out of several holes on the lower unit. Is that normal? I don't remember that much water coming out. Its also coming out the hole in the cover. Also, I can't seem to get the gear shifter adjusted. When I start it and it is in neutral the prop still turns and its clicking like its not quite in gear. I have adjusted it where the tube and locknut are but it does seem to help. Thanks for any help.

with the engine off. undo the tube nut until it is disconnected. shift the gearbox into neutral with pointy nose pliers. shift the handle to neutral. do up the tube nut then tighten the locknut.
if you shift both to neutral and the 2 shafts are clashing undo the tube nut some more. lube the thread with grease.
the water that is coming from the drain holes in the leg is normal. is the hole in the cover you describe the telltale? a small hole in the lower cowl?

its always a good idea to have your thermostat checked at regular service intervals.

BenC, Yes, the water is coming out of the lower cowl. After a few tries I finally got the gear shifter adjusted. Thanks again for all your help. P.S. I've never had the thermostat checked. Is that something that I could do? Thanks again

Re: 25 HP Yamaha

i dont have any of the digital pics to show you like some of the other techs that post but the thermostat is very easy to check and should be checked regularly.
the book method is remove the thermostat and put it in a clear container with a thermometer, i like to half fill it with cold water so as not to shock it. boil a kettle and pour the boiling water into the container watching the temperature and checking the open temp ( usually stamped on the base of the thermostat). the quick way is with my small butane lighter ;)
maybe if you post a model number it would narrow it down for us.
