5.0 MPI got hot wont start

so this is the second year i have owned my searay 215 with a mercrusiser 5.0 MPI.
I winterized it myself this last year and this year pulled out of storage and did a tune up as well as an oil change.
Fired up on the rabbit ears at home brought up to temp and then checked fluids and oil seemed to be in the operating range with 4.5 quarts.
So i took it to the lake same day to get it in the slip.
On the way to the slip about 1/4 mile from the launch i started to smell oil burning or something burning that was pushing out the vent so i stopped and pulled the dog house up and it seemed very hot and the back put the motor was crackiling like there was a fire but no fire. So i checked the oil and nothing was reading om the dip stick. How could this be? I triple checked before the lake. So we let it cool and had a buddy run us out 3 quarts of oil which i put in and it still didnt read on the stick but i knew there was oil in there!? So i fired it back up which it really didnt want to start had to give it throttle and i have never had to do that. Ran just for a little bit and decided not to go sny firther and than the slip. Now i changed oil again without gilter and another $50 in oil then tried to start it and it wouldnt start wven with throttle. So i pulled 2 plugs and checked compresson in 2 cylinders one at a time and was around 125 in both but then the compressed
air quickly dropped and couldnt get it to hold at all. And i could also hear a leak on the back of rhe motor once the compression was built i belive its leaking off back there somewhere? Heads maybe?????
so i stopped there and decided im gonna bring it home and check all cylinders.
so head gaskets? Possibily
but why?
Did i miss water on the winterization?
Sure could use some help here as to where i should go next and what to check amd what other tests need to be done.

Also would like to add engine was at normal operating temperature about 170 and oil pressure was at 40 or more.

pull all your plugs to do a compression test

did you put the drain plugs back in the motor?

if you heard "crackeling" you were overheated. it only takes a few seconds of running the impeller dry to damage it.

if you have glitter in your oil you took out at least one bearing

Yes I put the plugs back in. Pulled all the plugs haven’t checked every cylinder yet but will tonight. But I did get the motor running and no water is being circulated through the motor from the lake. So yea it didn’t take long for that to over heat without any water. 😩 now I’m gonna bring it home and change the impeller.
Mid there any chance I didn’t crack the block or fry the head gaskets?
What else should I look for

Your oil went somewhere fast and if its not in the bilge then its probably out your exhaust into the lake...

Water in the oil is usually a cracked block but oil disappearing means it probably cracked between hi pressure oil passage and cylinder or cooling passage, maybe a head gasket if your lucky. When you pulled the plugs were any covered in oil?

The plugs looked perfect all of them.
