apparently no one in the last 40 years has bothered to replace the lower water pump seals. after I got that apart I discovered a BADLY pitted and grooved shaft. the diameter is about 1/8" less in the seal area that the rest of shaft:facepalm:
every where I check the shaft is no longer available. does anyone offer a repair sleeve of some sort? should I have a machine shop fix it?
FWIW it is a 20" motor and the shaft has the spring loaded pilot pin on top

First, you should find out what lower units are compatible with your motor. Then search Craigslist and Ebay for parts motors or lower units. Try to find one you can rob the driveshaft out of. If that doesn't work, you should take it to a machine shop. They will weld up the pits and put it on a lathe and make it perfect. Back when I worked for Texas A&M, I was rebuilding an old New Holland 1 row harvester, and the driveshaft on the cutter that connected to the PTO was as pitted as I've ever seen, and I took it to a machine shop down here in College Station and had them weld it and machine it back down. Solid and perfect. I think they charged about 100 bucks for the labor.

There is a repair called a Speedi-sleeve, a stainless steel sleeve that you can put on yourself.
Ask a seal place for one.

That sucks, your a month too late. I literally just threw one of those in the trash from my old lower unit! My seals were bad in that lower unit and the case cracked, the shaft was perfect! I would have gladly given it to you for the cost of shipping!
