87 evinrude xp 150 to long to start

Hi I have a 87 evinrude xp 150 on my 87 baja sunsport 184 and I have problems getting it started. Takes about 20 cranks to get her running sometimes I have to have someone prime it while I start it now its getting 2 the point where its draining the battery b4 It gets started. I'm about to start working on it now and was wanting some opinions on what it could be. I already bought a vro pump but havnt installed yet I was also planning on getting a new prime bulb and fuel line and cleaning out the oil reservior the runs up to the vro pump. After I get it started it runs good only 40 mph full throttle but I think it may just need different prop for that only happens after itsbeen a while since last start if I got it started and turned it off wait a min it usually fires right back up.... any suggestions would be appreciated thanks jared..
