The in-line 6's are very thirsty to start when cold.
Ensure that your carbs are squeeky clean, floats set evenly by the manual, and idle mixture screws at 1 1/2 or 1 3/4 turns out from LIGHTLY seated.
Battery and starter in great shape, minimum cranking speed is 300 RPM, slower and it may only give and occasional 'Pop'.
Choke it as if you want to flood it, let off the choke when it fires but be ready to keep 'bumping' the choke to keep it alive until the cylinders build a little heat and warm up a bit.
