94 Evinrude 25, Runs Then Dies

I just recently bought this motor. Before I bought it, I made sure it started and ran. It did, however, the pisser was dry. So I replaced the impeller (which was obviously the culprit once I had a look at it) and the thermostat. In the process, I found this motor was definitely run in saltwater and not flushed like it should be. It was like a beach under the cylinder cover. Gave it a good scrub and cleaned it out as best I could.

First run was pretty good, I even got it to idle down and stay running pretty smooth. It was running for about 15mins or so while I was trying to get the low speed needle adjusted. Never died, just coughed like it should while playing with the needle but kept on running. Felt the block and it was lukewarm, not hot so that was a good sign the cooling system was working. And staying running proved the fuel pump was operating. Then it coughed pretty hard a couple times and died. I restarted it several times and every time it coughed hard and died. Would not stay running more than 5 seconds.

So it ran decent but now it won't run at all. Just starts and dies. The block was hotter too. So I'm left with a few ideas:

1. The cooling system decided to stop working properly (but still pissing) and is throwing the temp sensor killing the power pack
2. The fuel pump gave out
3. The stat is bad (but it ran cool for a good bit)
4. The power pack is bad
5. A google search ended in the guy had to have his stator serviced

What say you?

Update:

I ordered a new power pack and fuel pump. We'll see what happens but even if that's not the issue, I'd rather have new. They're probably original which makes them 26 years old...

Another update:

I may have found my problem. I figure if the head cover looked like a beach inside, then the exhaust, water bypass, and cylinder jackets probably look like a beach too...so I'm going to tear them off and have a look.

Anyone got the torque specs for these parts? Need the cylinder head (not the head cover), exhaust cover, and water bypass cover torque. The manual I have is missing the very page I bought it for, the torque specs page!!

And yet another update:

I was wrong...there was salt corrosion on the walls of the water passages but no blockages. To add insult to injury, I was forced to break the exhaust cover in order to remove the last bolt that would not move to save my life. Cheap fix though so no problem.

I plan on cleaning up the salt deposits as much as I can but now I know it's not a blockage. My only other options are the power pack, temp switch, or the stator like the other guy...could really use some input from someone right about now 😅

Well---Guessing and throwing parts at it is the wrong approach.-----Some organized trouble shooting will determine what the issue is !!!
