advice needed on transom Rebuild

Hey guys, hope you can give me some advise, I have a 26.5' SeaMaster WAC, I need to rebuild my transom ( let me rephrase, I hope to rebuild my transom), I can poke my finger through the inside skin and go all the way to the outside skin in some areas, around where the gimble ring was seems solid but the higher you go the more rotten it gets, not certain what the best way to attack this is, where I am first stumped is how to get access to the whole transom to remove the inside skin and old wood, my first thought and only thought was because there are 3 insulated transom boxes along the back that hang down about 11", getting to the top of the transom is impossible, was to cut starting about 2-3" in front of the side rod holder inserts and cut all the way across the width of the boat front rub rail to rub rail, I have access to a small boom lift(used to pull motor), and lift off the whole back half of the shell, I thought if I did that it would minimize he seaming it back together, thats problem #1, as far as what to do to rebuild a transom I'm completly a newbie, and need some advice there, not sure how the new wood gets laminated to the outside skin? I'm confident I could template and stack new plywood, but at a loss as to how to do it properly
