1978 350 260hp mercruiser last spring I replaced the shaft that goes into the motor coupling checked the alignment was real close I wouldn't say perfect. I could pull the tool out and push it in fairly easy but not with two fingers. When I pulled the drive off yesterday it was stuck finally got it off. Checked the alignment still felt good but one of the Orings on the shaft that goes thru the gimbal was crystalized must have gotten really hot the bearing seems ok. Any idea why it got that hot?

The only reason I could think of to produce heat on that oring would be the bearing itself, either bad bearing or insufficient grease letting it get hot while running.

The question is, why just one and not both of em?

Only when either the gimbal bearing was bad or the alignment was off.
But you stated your gimbal bearing seemed good and the alignment wasn't exactly right but ok.
So I guess it's all ok, in your opinion.

well I'm far from expert on alignment does it have to be pushed in and out with two fingers

There's Got to be More Evidence of Heat than Just a Crispy O-ring,....??....

Was the Gimbel Bearing,+ Splines Well Greased,..??....

Do you Look for the Grease Tracks when you do the Alignment,..??.....

I replaced the shaft and bearing last fall greased everything then I can push tool in and out with one hand not alot of resistance

OK I'll replace the bearing and have apro check alignment since I obviusly don't know what I'm doing!
