Changing long shaft to short 25 hp evinrude

I want to convert a1976 25 hp long shaft lower unit to fit my short shaft motor. Can I simply take off the water pump and pull the long shaft out and push the shorter one in or do I have to break down the lower end?

Take a look at this site, any parts that are labeled standard are for the short shaft. To me it looks like shift rod, water tube, some bolts, drive shaft.

You can just pull the shaft out. But the shift rod is a different story. Disassembly is required to swap it out. OR, if you are very careful, you can use a chainsaw file to make a new notch EXACTLY 5" down from the original, then saw 5" off the rod.

EDIT: If it happens to be a short shaft lower that was converted to long, you are in luck. In that case, it should have a 5" extension on the shift rod. Just swap that part for your short one.
