I wouldn't take the gearbox apart untill I was absolutely shure I had to. Are you trying to select the reverse using the motors shift lever or through a shift/throttle box.

Re: gear box removal and reverse adjustment

Wear on the shift cam can cause this. However it is more likely that the shift rod lever machanism is at fault. Two types of shift action were employed and I am not sure which you have. If it is the rotating shift rod type then there is a good chance that the rod splines at the lower unit are not correctly positioned. If it is the pull up and down type the coupling could be made incorrectly or there is wear on the lever shaft bushings or they may be missing. This gives rise to slop in the action and the unit will not engage fully.
Hope this helps.

Re: gear box removal and reverse adjustment

Ive got a 20hp Merc, I dont know if its the same on the 25, but on the swivel mechanism theres two claw like levers that grab the tilt adjustment bar when you engage reverse, are these preventing you from getting reverse.

If nothing seems to be wrong with the selector system above the gearbox, Id remove the gearbox check the splines at the top of the shift selector bar and then re-install the lower unit and try it again.
