Hello I need help last summer I was launching boat into water when backing up. I made a few circles and seemed fine seeing as my prop hit something coming of of trailer. Well five min out the motor went to high idle and stoped moving. got back home hooked up water hose and fired it up no water flow prop wasn't turning,put new used prop on and srill nothing,running high temp too...no water flow I know.I took lower unit off to look now should I beable to turn prop shaft and shouldn't the other shaft sticking out of lower unit turn like one? And also when I took the first prop off I had rather large pieces of rubber in bottom of unit just laing there, I'm working on lower unit 140 mercruiser.someone point me the right way please I'm lost....

If you removed the lower half of the outdrive & turn the prop shaft, the other (drive) shaft should move or you have internal damage....;)

Ok I removed lower half from the upper,I took off impeller,and started fooling around with ir and I would think not sure though if lower is removed sitting on bench and I hand turned the long shaft coming out of the top of lower unit it would turn the prop shaft,unless it would have someway to engage.that's what I didn't know, but I was along the lines of a shaft being my problem with no water flow and prop not turning,so what would u suggest at this point? Is there a way to pull the shafts out do I need any special tools,looking into lower unit I see around the shaft a round nut type with four ears on it with a arrow and the word off,I tried with a punch and hammer and no luck of it turning just damaging the ears on the nut...thanks for the help.....

Yes, there are special tools to remove the shaft...
If it is snapped, you should be able to pull it out....
To replace that shaft, you have to remove the bearing carrier & the pinion gear.....
If you snapped the shaft, the cost of a new replacement lower, is cheaper than the tools & parts required for a fix, not to mention the know how to correctly shim the pinion gear....
If you can turn the prop shaft & the drive shaft will not turn, it is toast....;)

The sn is gone its a 1986 to the best of my knowledge, I do have a 76 model lower unit but the motor in that boat is a inline 6 but is mercruiser do u know if that may fit or is it not even close.I'm new at all this so I really do appreciate the help.

Ok also I just noticed,if I turn prop shaft counter clock wise the drive shaft will spin,if I go clock wise it doesn't turn drive shaft,is that normal,also when I turn it clockwise then return to spinning it ccw it takes a few sec to catch .is this normal or not, I would think when u turn it eaither direction it would spin the other shaft or am I wrong

The 6 cylinder drive is the wrong gear ratio. it's a 1.65, you need a 1.98 for the 4 cylinder.
Go up to the Adults only sticky at the top of this forum, and find the Mercruiser service manual links. You need manual #6 for your outdrive.

How about putting it in forward or reverse, if it is in neutral then prop shaft won't turn.

Kinda sounds like you roasted your impeller also. You should change it while you are there anyways.

Okay u lost me now, here is my deal though when I took lower unit off a guy told me to engage my throttle to forward position. So I would guess that's what it is in,how to I go about changing the gears with the unit apart.

Not necessarily, rotate and hold the shift shaft one way or another when you try to turn the drive shaft that will make sure that gears are engaged. I would check both ways ? forward and reverse before you take the unit apart.
There is nothing there to keep it locked in forward or reverse, it may switch back to neutral on its own.

Ya I already have unit separated from upper unit,now a fried impeller wouldn't cause the prop to not spin when I run the boat would it, and I really have no idea what the two pieces of rubber were behind prop when I took it off, so could it be just my impeller and that's why I have no flow of water and prop won't turn,or u think its more tech than that

Okay now I'm getting places but still don't have answear,when I move dial to forward or reverse. The drive shaft and prop shaft turn as one,so not the shafts at all,so where do I go now.....lol yup I'm a rookie for sure....ne suggestions now

pictures would help.
Those rubber peaces could be from the prop hub, that would explain why prop wouldn't turn.

The rubber things I prob trashed I found those when I attempted to take a prop from a old boat I had and just see if that would fix it, but they were flat maybe a half a inch long can't really describe. It

My best way to describe the rubber I don't know how to up load a pic off my phone, but the rubber, if u were to take the cushion out of ur shoe and at the heel spot of the cushion from edge of cushion go up about a inch and cut it side to side, its black and if I flip it over I can see rusted metal on the inside of the rubber,so pretty much its like a half of a circle,

If he's just changing the lower unit, that would be ok.... Ratio is determined by gears in the top box, not lower.... :D

Prop not turning, and no water flow.... Why are you looking in the lower unit? Your problem is either a spun engine coupler or the splines in the bottom of the upper drive shaft (in the top box), or the gears in the top box....
