Need Quick Thoughts - Merc #1 or R Lower Unit

Just replaced water pump impeller, been following the forum instructions... BUT:

Trying to put the lower unit back in and I'm coming up about 3/4 of an inch short. I have the shift shaft in forward position. It seems as though I'm not getting the drive shaft to fit.

Thoughts?

The rubber grommet that sits just below the drive hear had come off during removal. It was jammed in the gear housing.
