Outdrive popping sound, won't start

Alpha I outdrive 1994 with Mercruiser, started to accelerate and it sounded like we hit a log - there was a popping type sound then shut down. No damage to prop or anything. Could this be a gear issue with the outdrive? The engine will not start now.

seized outdrive, pull to isolate
water in the cylinders from the sudden stop

That's right it won't turn over or start. The stern drive or something in the engine has seized up. It sounds like I need to remove the lower unit to start with?

Remove the complete unit not just the lower

Have you pulled the spark plugs and see if it will turn over like that ? ??

OK I pulled the entire stern drive unit. Once removed the engine did start. I took the top off the upper unit and saw that the upper unit gears were ground up.

I tried to remove the lower unit from the upper unit but can't get them to separate. I've removed all the bolts and nuts. Not sure why they won't separate? Need to do this to see the extent of the damage and if any damage to the lower unit too.
