question on a 1972 25hp johnson lower unit

I was curious if anyone has ever tried changing the gear set on a 72 25hp johnson from the two lug setup to a newer 3 lug setup gear set , is it possible to do with all the shaft and gears and bearings ? and if someone makes replacement after market gears for the original type two lug . ive seen the updated set evinrude makes but it only shows forward gear and a bearing , mine seems to hold ok just want it to last

Start Comparing Parts lists to see if the Bearings, Shafts, even the housings are the same, don't forget about the Pinion and at its Bearings..
The best way to make the Shift mechanism last, is to keep the shift speed low, and do NOT ease into gear, snap it Quickly and Firmly In and Out of Gear.

There really is nothing wrong with the 2 lug set.------But you have to make sure the clutch dog is properly adjusted for full engagement of dog and gear.----Switching to the 3 lug clutch as found on the 28 HP ( 1988 as an example ) may well be possible.----One would have to examine all the parts and do trial fits.

I know you have to have motor at idle and put in gear quick, i was thinking ,racerone, about maybe like a 83 up to 88 maybe gear setup , ive been looking for aftermarket but havnt found anything yet on the two lug original style, ill check the 28 setup out and see what it looks like, im going to a boat motor salvage soon and see what he has, i plan on having a backup plan in case it ever has a problem and want spare parts and a spare lower .

There was an updated 3 lug gear set for your motor if you can find it. Last one I saw was laings outboards on ebay. May try calling him.

Just my personal opinion, if you are interested. I wouldn't be going out of my way to convert it to 3-lug. Why?? Because as you shift the forward gear is spinning and you need to get the dog in the gear's spaces as they fly by. That's why you need to shift at slow idle and do it quickly. The 3-lug has smaller spaces to get into before they clash.

I have 2 lower units one long shaft with the 3 dog gears and a short shaft with 2 dog and I want too use the shorty .gears look bad, so I was going to try and put the 3 dog system in everything is different. I thought I could make it work no luck and nobody seams to have info on what will work/ fit . confussed

FR , yeah i know to shift at idle and quick , ive had boats for 35 years , worked on alot of motors but im always looking to learn and make them better, horsefly was just telling his experience with swaping gears its fine, according to what evinrude says and johnson the three dog type is supposed to be better and hold more torque , all i was basically asking if someone has done it and how did it work , is it alot of modifying or simply get the right year combo

I have a cowling in my shed that has that sticker ( or perhaps a different version ) on it.---Might have been a freebie motor from junk pile at a favorite ----" Buy a new motor " ----repair shop.

yeah i may have it solved, its looking like that walmart 80/90 is no good, it somehow pushed it out maybe too thick or just no good, the valvelene 80/90 is what i put back in it, so far its looks good. ive worked on alot of the older motors rebuilt about six completely , bored the cylinders and all, never ever seen this issue with a gear case. the way it idles and runs i may just have a keeper.
