Replacing transom and pulling splash well - 91 Sylvan Pro Fisherman 18.5

Hi all - there have been lots of great threads on similar projects, however, I wanted to start my own. Lots of older posts and responding to them is between frowned upon and futile.

So... I found a cracked up transom knee bracket that led me to start peeling the later of the onion. Now I'm replacing the transom (I have a very good idea/comfort level with laminating and sealing marine ply).

I've pulled the motors, drilled out and removed the bracket and need to get it TIG'd and reinforced. I'm torn between solid riveting through the transom with 2 1/2" rivets vs stainless bolts. Anything on bottom/hull will be solid riveted. (I have both 3/16 and 1/4" on standby with Gluvit).

My current gotchas... pulling splash well without needlessly disassembling the whole thing. Do I want to go through hassle of crimping in the drain tubes vs just getting screw in stainless options?

I'm sure once I get the splash well pulled, thus will go pretty quickly. A sampling of how bad plywood was under end caps. Yikes! The skins are in great shape it seems so far...20230607_180125.jpg
