Seaking running problems

Hey guys,

I have a Montgomery Ward Seaking Alternator 55hp, I was told it was a 77 so yea. I'm having major problems with it, I managed to get it started, but the only way is to choke it and leave it at like 1/4 - 1/2 throttle until it starts. Once it does i cant lower the throttle or even shift, if I try, it stalls on me. I gapped the points to 16 thou. I know its supposed to be 20, but i think the timing is completely shot, it seems way too delayed. Any help would be appreciated.

Can't help it, I look at the obvious visual signs first: What's with the burnt paint on the head? Strange that it is only at the top. Anyhoo, that smacks of having been overheated. How is the compression? If nothing else, the head gasket is probably burned out and leakng.

Having to choke it to keep it running suggests the carburetor is dirty or gummed up.
