Next time it's outta the water take your compressor and blow air at the water intake hole...you'll see the needle move all over. A speedo is nothing more than a simple air pressure gauge. One of the most common causes of a speedo not working is a crusted up intake hole that can often be easily cleared with a stiff wire and some compressed air. Also common...the air hose comes loose or breaks off from the intake hole at the lower unit.
