Transom replacement 1990 islander 191v

hey guys. Was just able to snatch up my dream boat. Starcraft islander 191v. Currently it has a 3.0 merc and alpha drive.

I bought it cheap knowing the lower transom wood (bottom outdrive bolts) was rotted. But im curious, ive never tackled a transom. Ive done stringers and floors.

It seems pretty straight forwaed just a lot to remove but do i have to remove the outdrive and motor, just the motor? Whats the best route to take with it. I imagine i can do everything from the inside but im not sure. Also just looking for some good products to use when putting back together. Such as certain epoxy brands or rivets to use etc.

You have to remove the outdrive first. Then pull the motor. Once the motor is removed, then remove the transom plate and bell housing. Lots more unbolting, wiring, plumbing, etc......but this is the general idea.
