Transom replacement advice

All,

I've been searching the posts for instructions on replacing a transom on something like my 17' I/O ski boat. I've found a TON of great information, but to be honest I'm overwhelmed.

Is there a post someone can point me to that contains step by step instructions?

The project is a 1984 Chaparral ski boat with a Merc 140. I noticed water in the bildge , started poking around and found a significant amount of rot in the transom. I went to a marine mechanic and he gave me a quote for $3k-$5k depending on the amount of work I did.

Well I've pulled the motor and outdrive, and after looking at the while thing I figured I could do the whole job myself. But I need some help as I've never worked with transoms or fiberglass before :%

I've started removing the inside fiberglass/wood from around the drain hole and outdrive pass through. My orginal plan was to just replace the transom section around the engine/out drive mounts but the rot seems to be more extensive and it looks like I need to replace the enitire bottom 2/3rds of the transom. I'm trying to focus on the removal at this point, then move on to replacement on later threads

So, if there isn't a single post with instructions, would someone be so kind as to provide advice on the following topics?
1) how/where do I cut the inside wall to make sure the new transom will mount well to edges/bottom
2) How do you remove the "good" wood from the gelcoat..the rooten parts are easy :)
3) What are the best tools for wood/fiberglass removal?
4) What are the gotchas I have to look out for?

4) the Biggest Gotcha is that you had the Idea to do the project,.........

As you've seen,...

There for,....... There is No Single Page for you,.........

Do you have ALL of the driveline removed,.??... Nothing but Wood,+ Fiberglass is left,.??...
Keep cutting back til you find Good Boat,+ then just Build it Back from there......

It's done with 4,1/2" Grinders,+ Any/ Every grinding disc,+ cutting wheels you can find,... Along with Routers, Saws, Drills, Hammers, Chisels, Air Tools, Electric Tools, Hand Tools, Die-grinders, Circular saws, String lines, Nails, Screws, Glues, Putty knifes, Utility knifes,......
And,.......Usually a BFH somewhere along the way.......
But,.... Rarely is a Square or Level needed.........

So it sounds like I should chop, cut and rebuild and search the forum/ask questions when I run into trouble

BTW - Yes I have the entire driveline removed, all wiring/hoses off the transom, one rotten stringer dug-out, and about 1 foot of flooring forward of the transom removed as well

Don't cut the outer skin if at all possible and make a template of the out-drive passthrough hole just in case you need it later you won't have to wing it.

Before cutting the transom, I placed a piece of cardboard on the inside of the transom and traced the passthrough from the aft end of the transom. I also marked the bolt holes.

This was done as a precautionary measure as I’m hoping/expecting that there is a factory-type template that can be used to make the appropriate sized/shaped pass through/bolt holes easily. This, and the alignment, is something I’ve considered subcontracting

Thanks to this forum, I've been very careful not to cut the outer skin

I really appreciate the feedback and advice
