Upper drive questions.

New to the forum. I bought an aq125a with 280 drive that is non running(motor questions to come).

I have removed the upper gearbox as it wasn't spinning freely in neutral. Everything looks ok and spins, but the upper gear doesn't spin free like the lower one does when the sheeve is in the middle or lower position. Should it spin freely like the lower gear? Are the needle bearings seized? The upper caged bearings had a little rust on them as there was water in the oil and it sat for six years-the dipstick, hollow bolt and filler plug all had poor o-rings/washers. I have cleaned up the caged bearings and it turns great now, but the gear is always spinning.

Also, I had to remove the clamp ring in order to get the gearbox off. The yoke would not release from the spline. Is there something I am missing? Any tricks to free it? Is there anything that heat can damage?

I bought the boat cheap just to do limited fishing(mostly with a kicker), but would like to get the main engine running with minimal cost. Is reusing o-rings a poor idea? Obviously, I would replace any that look suspect. I would check the oil often and redo with new o-rings, if water gets back in.
