water in the plugs

I have a mercruiser with a 5.7 lt 250hp alpha 1 outdrive. I pulled the plugs on both sides and there was water in the cylinders at least one on both sides. I need help determining where it's coming from either the head gasket, cracked block or maybe crank seals. engine has about 200 hours and does not overheat. It does hydro lock and won't crank until you pull the plugs.

You will get a lot better response on the Mercruiser I/O forum -- you are in the outboard forum. That said -- depending on how old the boat is, you may have risers that are rusted through allowing water to flow back into the engine. otherwise, chopping the throttle suddenly when going fill speed can result in water being injested. If the engine doesn't overheat, I doubt its a head gasket or cracked block. I'm guessing risers. But whatever you do, get it running now as water in the cylinders will ruin the engine in short order.
