Fortunately that was all of the damage, and I was able to pick up replacements at the marina, he keeps them in stock for the alpha one.
now what did ii miss so i don't do this again. we took the hose off to allow drainage of the exchanger, but apparently not good enough.

....no clue what kinda set-up we're talking about here, but, most heat exchangers have drain plugs on the underside of the shell, several in fact. Our 4" Mercruiser has a drain **** installed in the aft-most drain plug hole to facilitate draining the sea water side.

what engine? on a 470, there are 2 plugs on the exchanger--the aft plug drains the seawater section, the fore plug drains the coolant. did you pull the right plug?

the fresh water side froze, the coolant side is fine, thats the internal chamber of the exchanger. its a 170 merc with a alpha one i/o

then your mistake was pulling the hose instead of either pulling the endcaps or (easier) pulling the plug on the underside of the exchanger.
