1974 25hp Johnson sea horse

Bought this boat last night for $500, don't know condition of engine, of course I heard "oh yea runs great! It ran when I parked it there last year." Which I font take as holy gospel :p

Where is a good starting point for this motor? Compression? Don't want to dump to much money into it till I find out if it's salvageable.

Absolutely, check compression and check oil in lower unit for some assurance it isn't a dead duck. If it passes those tests, see if you can start it up. Normal tune-up and water pump for reliability if it does.

What should I look for in the oil in the lower unit? Metal shavings? What's a good compression for the motor?

Absolutely check compression and lower foot oil. However, only if those things check out good move on to see if it starts. I have to make a statement here, I did the usual compression check and made a decision to NOT try starting the engine even though the compression was pretty good. And that hindsight was spot on. The lower foot on my "good" engine, was toast. No oil and everything was rusted and locked up. BUT, as I removed the foot I got a gut feeling that I should go a little further with the engine. I removed the power head from the exhaust section and the lower crankshaft seal, bearing assembly and such were trashed. If I would have tried to start the engine with the foot removed, no telling what further damage it would have done. Maybe even trashed the power head casing. So make sure you know what you are doing if you try to start your engine... Just a heads up!

remove the carb and reeds look Inside to see ugly or not maybe the innards are all rusted out like the rest


paint the boat find another engine....that may be a good course to follow.

That's my goal, if the engine isn't a simple tune up sell and buy something better,

Cross fingers everything looks ok!

Well took the covery off, and gently tried hand spinning the "flywheel?" And it spun nicely with nice sound of "blllooooooopppppp" so I'm hoping that's a good sign of compression.

Going to work on building a stand and getting the motor inside tonight.

i have one of those sitting here waiting for the owner to pick it up, if i remember correctly, the comp #'s on this one are in the 120 area.

Doesn't look all the bad to me. The foot oil looks okay. And since you said it turns with some compression, maybe a good cleaning and some point adjustments and carb work will bring her back to life...

You might find some useful info in the topic titled "Awakening a Sleeping Outboard' on the engine FAQs board.

Aimed at helping to get a motor thats not been used in a while checked out and running again.

Useful too to any new owner of an outboard for which little of the past history is known

Ok, need help! I thought removing the lower unit would be the easiest part, turning out to be the hardest..... I have 2 sets of 4 -9/16" bolts ... one set removes the actual lower unit and the set above that removes the "extension sleeve?" It's just a hollow aluminum shell about 12" long ....
After struggling and removing both sets of bolts I found out I need to disconnect the shifter rod well the only way to get to it is above the top set of bolts there is a tiny little plate held on with two screws that I can remove and I can see where to disconnect the shifter rod.
My worry is since it's up in there how hard is it going to be to slide it back together when I can't get to that little piece to line up the shifter rod so I'm kind of scared of loosening up those bolts.

I will take some pictures tonight when I get homeas for the actual lower unit itself I took a part the propeller and the 6 screws that held everything together and I actually looked at the gears itself and everything almost look brand new! I cleaned up the housing and put everything back together just waiting to figure out how to remove that shifter rod without screwing something up Thanks

hold your horses, i think theres a pin for that one under the carbs to detach the shift rod

That is where you disconnect the shift rod. Never fear, 100's of first timers have done it before. Completely remove one screw. Hint: when you put it back together, use a flashlight to peer in there and make sure the notch perfectly aligns with the screw hole in the connector. If you don't, the threads on the screw will rub on the edge of the notch, which wipes the threads off the screw. Then it falls out. But never at dockside, always 5 miles out.

No pin under a carburetor on any of those 22 cubic inch motors !!-----These were made from about 1957 to 1976 and no pin under the carburetor for disconnecting the shift rod.

A 1974 25HP has a part number
0304377 which is "PIN- SHIFT ROD TO LEVER". Maybe thats not the way to undo the lever but its there alright
