1981 evinrude 35 leaking fuel and water on top of pistons

I have a 1981 evinrude 35hp electric start, it will run but leaks fuel and it runs down the shaft to the foot, also when I replaced the plate that holds the spark plug there was water pooled on top of the cylinder. Could a seal be bad PLEASE HELP!!!, these are the symptoms that happened prior to the leaking fuel and water on the cylinders.....it will run fine at idle and when I rev it with the muffs on in the driveway. when I put it in the water it will run full out up on plane for about ten minutes, then it starts to lose rpm and kick on the transom. it will lose rpm then rev back up then lose it then rev back up until it just shuts off. after it shuts off it wont start for about 5-10 minutes and runs rough and wont get on plane. I have rebuilt the carburetor and fuel pump thinking it was a fuel problem but it didn't change anything just made in run smoother obviously. It also will idle up and down sporadically when in neutral. I have a full intact parts motor (1981 johnson 35 hp)

Sounds like you have an overheating problem. I bet it got overheated and damaged the heads or gaskets.

From what I have gathered you have replaced the head "the plate that holds the spark plugs" is this correct? And you are getting water in the pistons. If this is the case, the water cooled exhaust cover/baffle on the left side of the motor has internal leaks. The gaskets get brittle and fail, and sometimes the baffle plate gets warped.

Is the fuel leaking down the shaft on the outside or inside of the lower unit? If its outside, it could be bad fuel lines, or stuck carb float.

the fuel is leaking down the outside coming from the left side where the forward and reverse are. Fuel lines are new and carb float is new. should I get an overhaul kit and replace all the gaskets, does anyone have access to a service manual or omc manual for the outboard on here? thanks for the help.

also how common is it for this outboard to have a cracked block, Ive been told before that could cause all these symptoms?

I'm thinking warped head gasket and/or exhaust baffle is leaking, if there really is water in the cylinders, etc... :/ You might get lucky and be able to resurface the head and reinstall it with the proper torque specs and a new head gasket. There are tons of threads here in the forums about how you can resurface the head yourself. However, if it's the exhaust baffle or something else, you may have more on you hands. I suppose you could remove the exhaust baffle outer cover and take a look, and decide where to go from there. Keep us posted.
