1987 Sea sprite ssb 225 cc new transome or repair?

OK! coming over from the Mercruiser I/O forum where we found on my 1987 Sea Sprite ssb 225 cc with an Alpha 1 outdrive the to lower anode bolts very loose and upon further investigation with an ice pick found the bottom 6" up and about 12" side to side from the center V of the transome soft in spots, above that its solid. Looking back past the engine it looks like theres a 2'x2' piece under the fiberglass where the transome/gimble plate mounts to and it goes all the way to the bottom of the boat. Will I need to remove the whole transome from gunwhale to gunwhale or might I remove that double thick piece and replace just that? Or will I need to tear the whole inside back out and remove the engine before I can assess properly? Just trying to get an idea of what Im going to need to undertake here.
