It's possible that you have a lower shift cable problem that isn't allowing you get it into gear fully. Running it that may have already damaged the shift dogs.
But if you can place the drive in gear and you can still turn the prop, something else might be wrong.
In FWD, when turning the prop clockwise it should "click" BUT you shouldn't be able to turn it backwards.
And in REV you shouldn't be able to turn it forward (CW) and it should click when turning the prop backwards.
If you have already removed the drive, you can move the shift shaft up and down and see if the drive is shifting.
You asked about the coupler. If the engine would idle for extended periods and not overheat, chances are the coupler is ok. If the drive stops turning, the raw water pump also stops and the engine will overheat quickly.
If the drive is damaged internally, get ready for some sticker-shock. The King Cobra drive is very expensive to rebuild and there's more than a few "showstopper" parts that are no longer available (except used)
