Cutting the splashwell is an acceptable option. That is the way I did mine and it worked out just fine. Make your cuts so that you can get the full piece of the transom in place and can manipulate it a little. Also pick a cut line that can be easily reached from the back side. That is so when you glass from the underside of the gap, the repair is out of sight. Then all you have to do is put in structural filler followed by spot filler on the top side gap. Sand all smooth and paint.

Looking at the photos, I would not cut there. Remember that your transom should run from side to side across the entire back of the boat. If you cut where you indicated you will never be able to get the new transom in place. I recommend cutting the entire splash well box out in one piece. I would cut along a line that follows somewhere close to the splash well gunwale joint. Also remember that you need to tab in around the edge of the transom where it meets the hull side, so you will need room to work in that area as well.

Hey drink2mny,

This is what they are sayin about cutting out the splash well. You will have to drill out the rivets holding on the rub rail from the stern to about a foot in front of the splash well. Then cut the top cap on the gunwales at that point on both sides and lift the splashwell and that portion of the gunwales off the boat in one piece. See pic below. YOu will have total access to the back of the boat and you will only have to repair the two cuts in the gunwales when you reassemble the splashwell back on top of the hull.

Well.... F$%k me.... I never got back to my thread here to see what others may have said.. Bad on the FNG(me)..

I went ahead the other day and cut out part of the splash well to get good access to the part of the transom I couldn't get out.. I was able to scrape, pull and pry off all the bad wood down to the fiberglass. Took about a day.

You will see from the pictures where I have cut. Seems to me,I should be able make a template from some cardboard and cut out a new transom out of 1" board and slide it up in from underneath.
Then clamp it to the stern. I need to research some more to see if I need to epoxy/resin the transom to the stern, let it dry, then fiberglass it all in..

Then for the cut out splash well. Get it in place and fiberglass the underneath, let dry then use filler and sand it smooth...

I can see where making 2 cuts would have been an easier task and pull the whole upper back half off.. Dam my stupidity to not look more on this site...

Am I screwed or do I atleast have some kind of plan concocted correctly?

Just about anything cut from fiberglass, can be fixed by fiberglass. Of course, working with it upside down might be a bit of a pain, but it can be done with patience.

Make a plan, and work the plan...'nuff said. The more you read here, the better your ideas will be as you plan your work.
