Evinrude 15 hp no compression

I just bought an Evinrude 15 hp 1992 E15RENM. The seller live in an apparment so I didn't get to test it out. (yeah... I shouldn't buy it without seeing it run...)

Here is what I am got so far:

- No water coming out of the tell-tale, replaced the water pump and it peeing fine (the old impeller was broken in pieces)
- Thermostat missing
- Bought compression tester off Amazon for $20 (not sure how accurate this thing is)... the upper cylinder read 60psi, lower cylinder read "ZERO". Checked mutiple times when engine warm / cold.

Pulled the cylinder head off and saw blown head gasket. New head gasket on the way... but I do not know how to inspect pistons or around the housing. Is this look "alright"?? (I haven't done any cleaning yet).

The cylinder head will be warped.( they all are ) so resurface it on a piece of glass with emery paper.--Install new thermostat.----Give the motor a try.----Hopefully it will run nicely.

if it was mine.. opinions differ

I would clean it up, polish the cyl head on flat (glass plate) surface using 150 grit paper till you see bare metal everywhere. clean it and blow off any grit

clean up the mating surfaces on the power head (use a clean-sharp blade ...make no nicks !)

install new thermostat

install the new gasket & torque to specs in a figure 8 and retest compression ...hopefully your meter is ok if results are bad try a different quality meter

if compression is ok ,carb ok and ignition
change gear oil ... check for water in the oil if oil contaminated a reseal is in order ...

if no water present ....refill using new seals check gear shifting and if mechanically sound fire it up for a test run.

I'm waiting for the head gasket in the mail, should be here this Friday.
What is the best way to clean the carbon build-up?

wire brush on a drill or dremel

blow all residue away

another method is a good dose of decarb products like Merc Power tune

Seafoam apparently works Evinrude carbon guard etc....
