I've just started to service my 1968 Johnson 20 hp. The 1st issue I'm having is that I can't find a gasket (or even a photo of) for the impeller housing. Anything that is there now is far beyond recognizable. I picked up an impeller this morning but they couldn't seem to find a gasket either. I can make one if I could at least get a look at it for an idea of the shape and material.

2nd issue. I twisted off 3 of 4 bolt heads removing the gear case. I've been using penetrating fluid for the past 3 days in hopes of getting them out and was wondering if anyone has any suggestions for replacements?

There is no gasket involved in replacing the impeller !-----Heat the exhaust housing with a small propane torch and use a visegrip to turn them out.

Got everything back together and now see that there's no spark in the top cylinder. Switched spark plugs around and got same condition...strong fire in bottom cylinder - none in top.

Is there anything I can/should easily check before pulling the flywheel?

Thanks.

All the spark making bits are under the flywheel.----Poll it off using the 3 holes with 1/4-20 NC threads.----If motor has not run in many years the coils could be cracked and a new set required.----Almost ALL of these vintage motors have had new coils installed.

I had it fired briefly before replacing the pump/thermostat. It wasn't pumping water so that's why I replaced them. For the bit of time it was running, it was doing so poorly. I figured it was just a dirty carb so I cleaned that after getting the rest done. It is just now that I discovered the spark issue so it likely was only running on 1 cylinder. I probably should've figured that out, I suppose.

Also, that top cylinder's plug is very dry compared to the bottom, after trying to get it fired.

Either way, it looks like the flywheel is coming off.

Thanks for the advice, racerone.

Edit: I figured it'd be best to check the compression before continuing any further.

130 psi bottom cly.
30 psi top cly.

I also noticed when cleaning the carb that the foam filter on the plate in front of it had a good amount of oil in it. So it would seem as thought it's blowing fuel back out the carb.

Is that a reed valve issue?

Blown head gasket.---Scored piston.---Those are the main reasons for low compression.---Reed valves have nothing to do with compression in the cylinder.----Remove the wee cover on the side of the block to have a look at the piston and rings.-----There is no " air filter " on this motor !!

I'm assuming that wee cover means the plate just above the fuel pump?

When I said "filter" I should've said silencer pad. #71 in the image

Update: Only the middle piston ring has any spring to it.

I now have it laying spark plug end up with a bit of Seafoam in the cylinder, hoping the rings may be stuck instead of broken.

With only 30 psi, it is more than just a stuck ring.

Could be. I'll likely have to pull the head and see if it's a gasket issue or something more serious.

Thanks.

As I was standing the engine up to put back on the boat, I heard something fall down through the crank area. That pretty much dictated the next course of action.

So I managed to loosen some head bolts but a few don't seem to want to budge. Got them soaking in PB Blaster but I'm scared as heck to twist them off.

I will honestly say that if that happens, I'll likely be moving on from this engine. I only have about $60.00 in it right now but will have to make a decision as to time/money.

Thanks for the help so far...it's much appreciated.
