Wow that is ugly. Impact damage or did it all rot off from the salt?

Either way, your supposed to shift the boat into fwd gear, not that that even matters now.

If you can, swing the drive to the side and see if you can see the ujoint bellow, look for holes. If you find 1 then don't even bother pull the drive. Your going to have to yank the motor and knock out the gimbal housing(outer transom plate) along with the drive in 1 shot.

How's the boat... is it worth saving?

Just noticed the gimbal ring too... the motor needs to come out, just grab your favorite sawzall blade and start cutting whatever makes your life easier.

Your best bet may be just grabbing a 1/4 inch drill bit and drill into the transom from the inside. Drill 1 inch deep and see if you get dry sawdust. Do it in more than 1 location, as low as you can get a drill down. Anything other than dry sawdust means the boat is completely rotted, you really do have a scrap heap. Sorry to hear about that.
