I think this is bad

Last night was out on the lake, the boat was running good at about 3800 rpms and then dies. Tried to restart, to no avail. While cranking it sounded different. Not sure what, but like maybe just the crank was turning. Fire up the kicker and go home on that (tow truck was waiting for us, cuz the park closes at 8pm and it was approaching 9. Ugh). Anyhow, bring the boat home. Hook up the hose and crank some more...It's turning over, and I can hear it firing on one or two cylinders, but I just can't get it to start. Then it won't turn over anymore, so I figure the bat is going dead. I leave the float charger on all night and try again this am. Well, I figure I might as well look at the plugs, and the # 2 looks like someone beat it with a ball peen hammer! I'm guessing a valve, but I guess I won't know till the head comes off. Any ideas?

Specs for the boat: 1984 Mercedes w/ a Mercruiser 120 i/o and an alpha one outdrive. Thanks all. Here are pics of the plug

Something let go & is rattling around in the cylinder.....
That does not look good......:(

Well,

It was a valve that let go. I was able to feel in the head with the intake/exhaust manifold off and sure enough one of the valve heads is missing. I'm sure it's what's keeping the engine from turning over. The head is coming off next to see how bad. The next question is: Assuming the cylinder doesnt look to bad and the piston top is good, can I just rebuild the head, or should I just rebuild the whole motor?

So I guess the motor's coming out for a rebuild or slap in a newly remaned one. There is a place down the road that advertises $1695 for one. Is that a good price? What considerations should I be thinking about when yanking this thing? I have the oem manual now, so at least I have that going for me!

I've see one that looked almost identical to that about 8 months ago. The guy said it made no noise, just didn't run as fast. He now has a new engine.

One not on your pictures.
If you hit the enter key and put them in line vertically instead of all on the same line horizontally, they would be easier to look at and people wouldn't have to use the scroll bars to look at the pics or read the post.

You can also go back and edit them if you wish.

As near as I can tell right now the cylinder walls look ok. I don't think I
'll rebuild. I think I'll just put a new engine in.

Does anybody know what engines will bolt right up to this setup? Like maybe a 140 or the 3.0L?

I found a 2007 new 3.0L engine on ebay for 1900 ish. It says you can use on existing 2.5L engines. It looks like i'd need a different flywheel and engine coupler, but beyond that, does everything else bolt up?
