motor wont run without choke

Hello everyone I am new to the forum and new to boating in general. I just recently picked up a 1959 Tri hull with a 1960s motor I am assuming im not positive on the year i cant find a model number anywhere. But this is my problem. It will not run without choke fully on meaning hardly any air flow to engine. This is what i have done so far, replaced all fuel lines and taken off carbs the carbs actually look really clean
any ideas? the model number on the carb is a KA24A

Check the fuel pump diaphrams and strip the carbs down and clean them inside....

found out it is a 1969 50hp merc here is a picture of one of the carbs and the diaphram i think?

Looking at the outside of the carb is pointless. You need to get IN and clean them....
