Need help modifying a trailer to fit a boat.

Hello all,
I need some advice on what to do to modify a boat trailer to fit a particular boat. This is my first boat and it took a long time to find it. I wanted a small 15-16 foot center console. They may be a dime a dozen where you live, but in West Virginia, not so much. I finally found one way up near Cleveland and I bought it. However, it is not on the correct trailer. I was able to crib the boat and get it home. Now the renovation begins.

First on the list is getting the boat off the trailer and fixing the whole fit issue. The current trailer is a roller. I would rather have bunks. I'm very good with tools, have MAP, Oxy/Acetylene torches, and 190 MIG welder, etc. What I don't have is knowledge of how this boat should fit on the trailer. Step one would be getting the boat off the trailer. I have an idea for a simple gantry system using 4x4 posts and 4x6 cross members with 4 winches and 2" straps.

Any help or advice would be appreciated. I can get a pic of anything you might need to see.

Pictures do not show any detail of what is supporting the hull.
Does not look like a roller trailer for your hull shape. That tiny low ....WHITE......roller says . WRONG
Looks like a normal center rollers & bunk hull supports to me. You have parts to buy.
More close up pictures would help.

Ayuh,...... Welcome Aboard,...... Get the boat off the wagon 1st, so we can see what you've got to work with,.....

Hoping to have a gantry system built today or tomorrow to lift the boat. Might be several days before I can actually get the boat off. I'll be back with pics when that happens.

Sorry it took so long. Between working 12 hour days and restoring an old camper for the wife I don't have much me time. Anyway, the boat is hanging from the gantry and the trailer is clear. Here is what we have. I can take pictures of pretty much anything you want.
Also, if anyone has a suggestion for setting the boat on something while the trailer is being rebuilt, I am open to suggestions. It's close to the pool and is probably a temptation to the grandkids.

Looks like you have a boat with a cathedral hull. The trailer currently has roller bunks and keel rollers.

I would make a set of bunks that can be spaced as per the picture below and get rid of the keel rollers except for 1 up where the bow may need support. The bunks probably should be longer than the existing roller bunks by about 2X

Here is the rear of the hull after I placed some cribbing and set the boat down. Should the bunks be fixed or have a little side to side play? And finally, is 2x4 wide enough?
Never owned a boat before so I appreciate the help.

Think I might have some time to work on the trailer this weekend. In the first post there is a picture which shows the trailer extending past the end of the boat. Obviously, the cross member has to go. Would I be able to remove it permanently or should I move it forward to under where the transom would be? Also, would i really want to remove all but one of the keel rollers? I would think a couple would help with loading/unloading. Finally, how far beyond the end of the transom should the bunks extend?
I think I might go to a local marina and have a look at a few trailers hauling hulls like mine for some ideas.
