No forward gear Reverse ok

Hi all, I have a 82 bayliner, Volvo Penta AQ260A/280A motor and outdrive.
I just bought the boat used and seemed to drive fine, ran it for an hour one day with no troubles, odd noises or vibrations. On the second trip out, I throttled up (moderatly) and heard a pop noise and had an engine flare. (thats bad) I shifted to neutral, then reverse and had reverse. I shifted again to drive (eased the throttle up) it engaged and started forward throttled up more and again another pop (thats real bad) now I only have reverse, feeling a bit like Gilligan, I motored back to the dock in reverse, ( the weather started getting rough) in the rain, wind, (it was a sight, it really was). On inspection the top cover is broken, (thats bad). Have'nt torn it down yet.

What happened? What did I do? What did I break, is this a known problem?
(I knew I should have left the carb alone!)

Next: I found an used Volvo Penta 280 outdrive from a 4 cylinder are there any differences in the 280 drives?

Ok, well, if anyone is interested, I tore down the gearbox and found (a mess) the brass spacer ring, which captures the 2 piece lock ring, was worn, likely from excessive end play, so much end play that it allowed the ring to come out, thus, nothing holding the shaft, and up through the cover it came. So Guys might be a good idea to check the end play on that shaft, the nut on top is selectable to maintain end play. (The europeans do love there shimming)
Well, overhauled her, shimmed and shiney again, back in the water and purrin like a kitten.
