T - Storm warning this afternoon so prob won't get to check bellows out. Should I just get new bellows to be sure?

What is fluid film?

Where would the oil in the bellows come from? Is it from greasing the gimbal bearing? Or, coming out of the drive?

Sorry for all the ??? but this is fairly new to me

Got into the bellows and it all looks fine. Turned left, right, up and down, and pushed from inside and out can't find a tear, or looseness from the bellows.

What are the possible sources of the water?

The most likely place the oil got in is from the front seal in the drive. You really do need to find the source of the water. With the square seal so badly damaged, check the water 'O' ring on the port side of the bell-housing. It that nice and intact, shows no signs of leaking? What about the shift slide cavity? got lot so water in it? Check the gasket for possible water leaks too. If you don't find where the water is coming in and you put it all back together, good chance it will leak water again....

Gonna pressure test the drive tomorrow, to see where oil is leaking in.

Will have to dive into the bellows more to find out where the H2O is coming from.

So does it appear that the drive will survive, assuming I find where the water is coming from?

If there's no water in the drive, and you fix the leak, no reason it won't last another 10 years....

With that water in the bellows I would guess the stub shaft rusted and wiped out the front seal. I would change the u- joints just to be safe.

Yeah salt water! The bellows is new last season, It looks like there is a big O -ring the drive slides into that is cracked.

I stuck my hand around and can't seem to find any loose spots in the bellows.

The Gimbal bearing spins freely.

I cleaned up the U -joint and it is rusty

Is it doomed?

Will be looking forward to your results of the pressure test. I suspect the likely source of water intrusion into the bellows is from that large O-ring being displaced (combined with the other gasket or water O-ring leaking like Achris mentioned). Need to make sure that O-ring is glued in place before you install the drive (bellows adhesive). Make sure you rotate the yoke shaft during your pressure test. I'm betting you've got a leak there, too. Best of Luck!

Pressure tested the drive and after about 6 pumps, I could hear the air coming out from behind the yoke.

Can I remove the U joint to get at the seals behind it with regular tools or do I need to have a special set?

Looked on this site and this looks beyond my capabilities. Rebuilding an Alpha One upper driveshaft housing

Does my problem require a rebuild?

No not a rebuild... But it does require the spanner wrench to remove that large castle nut behind the u-joint

And the correct torque indicator and torque wrenches to set either the rolling torque or pinion nut torque on the yoke shaft (depending on type you have) and to set the castle nut torque upon reassembly.

Also, could that leak in the drive be the water source in the bellows?

The water would not be from the leaking seal in the drive itself. That just holds the oil in.

A seal kit will give you the seals, but you will also need, either a new yoke, or a speedi-sleeve for the old one.

OK, so I am resigned to the fact that I will be replacing my outdrive.

I was looking for some on-line and don't know if I have the correct one. Here is what I do know,

89 Mercruiser 3.0, 140 HP. drive serial no. is OC563695 . (Does that serial # look right?)

How do I find out the gear ratio? How do I know if I need a long yoke or short yoke?

All the same price, just want correct one.

Found some decent prices at SEI any thoughts or recommendations?

For a 1989 Alpha One drive with a ratio of 1.98:1, yes.

For that model ('R'/1983 and later) all the yokes are the same length.
