here are some pictures of wood rot. How would you suggest this be repaired?

I would replace the whole boards (rotten ones) only way to have it look nice in the end

to make it seaworthy, so it will float, not leak or sink. I hate when they sink.

Cut the ply back to the closest framing member in each direction. Bevel the
edges. Expose enough framing to attach a new piece of ply. Bevel the edges
of the new piece also. It might be necessary to sister in some new wood to the
framing to provide enough surface area to attach the ply. Use marine epoxy and
stainless steel wood screws to adhere the wood.
Do you plan on re-glassing this boat?

we are going to cover it with an epoxy of some kind from West Shore Marina that they suggest. I forget the name of it but its like a liquid glass. The boat had fiberglass matting and we have removed all of that and sanding it down to the bare wood. Then after application of the epoxy we will sand that and paint it. Heck of a lot of work so far.

I am into a similar project. No old glass to peel. No ply repairs. I pulled every
Bronze screw in sections, filled the holes with epoxy and reinstalled the screws.
I rolled and tipped three coats of Clark Craft epoxy on the exterior. Then the
budget and weather stopped cooperating. I'll post some pics soon.
Once you get her sanded and epoxied she will look great.
