Older 3.5hp Mercury ignition timing issue

Ok I have been working on these little 2.5hp - 3.5hp kickers for a long time. I have a ton of extra parts and I tend to piece these things together because they are all the same. The other day I bought one for $20 and it was a real basket case. I had to swap out almost everything. So I replaced the crank (had bad bearings) ignition plate with points (was destroyed) coil (was intermittent) reed valves (were rusty) flywheel (was rusty) I compared everything I replaced with the original. Now I have spark but when I try to start it she backfires and almost breaks your arm because its no firing in the right sequence. The crank keyway looks good and appears the be in the same position on TDC as the old one. I tried replacing all the components again with the same results. There is no way to adjust the timing and everything going together is in one direction the best I know. I don't think you can reverse anything. You have any ideas?
