how hard is it to change?

looking at it I assume I have to take off the lower unit to change it out. anything else?

That's it. Pop off the outdrive, pull off the old one, and put on the new. I would clean the sealing area on the transom while you're at it to ensure a good seal.

You probably dont even need to remove outdrive. I did mine without removing drive. Just be careful not to rip new one. Be sure to clean up all old sealant and install new one. Pretty easy actually

Ya don't have to remove the drive JnS. Just be careful as you stretch the new one over both it and the intermediate housing.

The toughest part is getting the sealing surface on the intermediate housing cleaned, reglued and clamped on straight.

it's a stern drive.

Well, if we are talking about an OMC Stringer drive that uses the Large black rubber seal, then I used 3M 5200.

Since you have never clarified what excactly you have, all the rest is speculation.

And IF it is... IMHO you would be better off removing the drive first. The pivots most likely need a fresh cleaning a grease job.

I replaced the ball gears a week or so ago so the grease job was just done.

it is the large black gasket, so the 3m stuff should work fine.
