Outdrive removal for engine swap

Pic attached. Is that supposed to happen? The shaft stayed when I removed the outdrive unit.

I am removing to replace the engine.

It looks like it should have been threaded on to the outdrive? So how do I go about removing it now? Is it accessible from the engine side?

Looks like a big ooops. . . . there are supposed to be some bearings and a gear attached to that end of the drive shaft.

You should be able to pull the rest of it out from the outside. Show us a pic of the outdrive where the shaft came out of . . .

Is there a history to this boat?

Also, there is supposed to be a big retainer nut that holds it into the drive . . . the shaft should come with the outdrive, not be left behind.

Bought it last year, the outdrive was off the boat when purchased. Took it to a shop and had them give the outdrive a look over and they cleared it as good to go. They then installed it with a new bellows set ect..


Motor had bad compression numbers and the interrupter switch was disconnected, but I didn't find out about the switch until the motor had locked down. Oh well, not a big deal as I was planning on doing the motor swap anyhow.

Yea I kind of thought that shaft should have come out with the outdrive. So the connection to the motor should "pop" out. Similar to a CV axle on a car?

There is supposed to be a nut that holds the gear onto the shaft. Take the top cap off and see what is loose.

Got the shaft out no problems.

So reinstalling it correctly to the outdrive, is that a procedure that will require disassembling the outdrive unit? To me, that is what it looks like. From what I can see, the threaded end need to attach to something inside the outdrive.

Did they happen to put a new yoke seal or replace bearings?......Looks like the splined shaft nut came loose inside the upper drive.....Take the cap off and look at the teeth on the top gear.......Loose nut proly chewed up some teeth.
Note: Need to do the rolling torqe method to reinstall or replace the shim pack with the new style with the spacer...then tighten to spec...no rolling torqe

Ayuh,.... The nut went somewhere,..... Was the drive drained of oil,..?? How much metal in the oil,..??

Yea, there seems to be a few pieces missing . . . The driveshaft is not supposed to come out of the outdrive unless and until you take that big "castle nut" off with what is known as a spanner wrench.

Here is what the drive shaft assembly should look like once it is taken out . . .

Here is the drive shaft itself . . . less the bearings and gear. . . . you can see the nut on the end of the shaft. That seems to have fallen off or be missing.

These photos are from my Bravo III, but the Alpha is basically the same design.

I hope you get it all sorted out.

Check the Mercruiserparts web site or the Perfprotech web site for parts illustrations on your outdrive, etc.

Here is a picture of the rolling torque gauge that you need to put the nut back on . . . if you put it on too tight, you gotta take the whole business apart and start over :( . You will want a shop manual for the outdrive to refer to.

Not sure if the Alpha drives also have timing marks on the upper gears . . . probably not, since the clutch is different

Wow, looks fun. Had no idea it would have been that complicate to just re-install a castle nut. Glad to have the info before hand though.


As for the shop adding any parts, I highly doubt they replaced anything.

I will dig into the outdrive myself this time around because for me it seems the old saying is true. Do it yourself if you want it done correctly. Once I get done with the engine I will pull the cap off and see what the damage is inside.

Up in the 'stickies' I have posted a video of the set up procedure for the rolling torque (the method you need to use to put that lot back together). And I suggest you use a new nut.
