Replace transom?

Hi all I have a 1993 crownline that I am working on. Looking for advice on whether or not I should replace my transom entirely or try to repair it in place. The thick part around the key hole seems solid but the outer “wings” of the transom near the bottom of the hull are rotted. I was considering cutting out the bad wood and splicing in new, glueing it to the hull, buttering it into the the existing, and then tabbing everything in. Would I be better off replacing the entire transom instead? Thanks!

I'd say absolutely replace it, looks like you're doing a full restoration, why not be positive it's 100% sound and not worry later after doing the metric ton of work it's going to take to do the rest of the work.

If in fact the ONLY bad parts are the lower wings, then IMHO you could do as you suggest. Just make SURE You go high enuf to remove Any/All saturated wood.

Absolutely the best easiest way is to use a circular saw set about 1/16" less than the plywood thickness and then cut an approximate 2" grid on the wood. Then using a 1 1/2" wood chisel you'll be able to knock of the 2" squares of wood with ease and speed. Just make SURE it's not to deep and cut thru the glass but...even if you do it's a very easy fix.
