I gt the Y pipe and the gimbal off today. I as assumed the transom is bad but there seems to be a few more problems that I need some advice on. Heres a few pics and I also will post a few videos that will help explain what Im seeing.

I've been think and the crack in the hull has me concerned. The next steps in my head are to get the gas tank out, clean the bilge area so it's not as greasy, remove the rest of the deck, take some measurements and trace the stringers and transom, and start ripping all the wood out. I know that there is nothing I can do about that crack until the transom is out correct?
