Soft spots in transom

Well while I finally winterized the boat today I noticed some discoloration in 2 spots in the transom.....I poked with my finger and sure enough its soft spots....the one spot I put my finger in about 1/4 inch or so...The transom seems solid everywhere but these 2 spots.....it appears to me that the only spot there is glass on the iside is at the top and the bottom of the transom not in the middle is this possible? My next? is since the rest is solid can I cut out these spots and patch new wood in or is there some kind of epoxy or filler I can pump in to strenthen it.....It is an I/O and I know the transom is important but not as important as in an outboard.....Or should I just bite the bullet and replace the whole transom....I have looked around on here and I know they are here but I cant find them where are the transom replacement instructions or posts.....Also on the trailer the boat sits about 8 foot off the ground or so and if I have to replace the transom I know the motor has to come out how oh how can I get the engine out I have a normal cherry picker for a car but I know it will not even reach the top or the gunwale

Has anyone tried the products from rotdoctor the cpes and the fill it epoxy

harley , i just replaced my transom and have twin i/o's 4 bangers . had the same removal problem ,so i found a tree in the yard that was big enough to handle the job.used a tow chain around the limb then a come along 2000lb. cap. worked great if not better . now on your transom problem you need to post some pics hard to see problen with written disciption . you will also get more and faster responses. goodluck will assist you if i can

Ok thanks I will try to get some pics when its light out thanks for the info the tree idea sounds great if I do it I hope the branch dont break and cause more damage
