Not sure what even happened here...but as you can see, its quite a problem.

So, can the head even be fixed? or should I just put a set of heads on it?

WOW. That is bad. The area around that valve is messed up too. I would think new heads but would have a shop look it over to see what happened. It is not a new problem by the looks of it.

the valve seat is where they put in a new seat and used a punch to lock it. So that's not a problem.

It feels like cast metal where its broken, like it cracked away. Bad casting?

block appears to be in great shape. I was fearing the worst. But no issues in the cylinder walls, no issues with the deck, no issues with the pistons.

Why was the valve seat replaced? Did they use hardened steel? Looks like water was getting in. Check your exhaust ports and manifolds for more rust then normal,that should tell which cylinder was leaking.

It musta been runnin' Really Bad, for a Long time....

Lets see some pictures of the block, in that spot.... with a straight edge on it...

probably not

im with bondo, check the deck of the block

with that much destruction on the head and gasket, id be surprised to see the block come away unscathed

how long were you running the engine with an overheat issue??

It is called fire slotting, from the head gasket being blown between the cylinders and fire blowing through the slot.

had that happen on one of my race cars when a cylinder leaned out, never seen anything like it on a motor under normal operation.

You have tuliped valves, lean fuel/air mixture, improper timing, overheating, over propping, can all lead up to it. See it quite often on boat.

But dude, you have to at least tell us what engine you are working on if you want some help finding the base problem.

its is a 1994 mercruiser 454, Mark V block. It didn't overheat.

I'm assuming it was timing, however, when examining the head it really appears like an issue with the casting. Have a freind that does NDT (non-destructive testing) I'm going to have look at it as well.

the valves aren't tuliped. My timing was previously very far off before I checked it so that could have caused some detonating an is possible the root of the problem.

Hard to visualize a 454 w/ iron block and iron heads having that much head damage and nothing on the block. Hopefully it is just a flaw in the head casting, leaving the block intact. Still would get a straight edge and check that block real good before giving a clean bill of health.
